Somebody in your market opened an AI assistant this morning and typed some version of “who’s the best at this near me.” They got one answer back. A short paragraph, two or three names, maybe a link or two underneath.
They didn’t scroll. There was nothing to scroll.
What changed
For twenty years search handed you a list and let you pick. Being on page one meant being in the running. Now the answer arrives already written, and the list of links sits below it, mostly unread.
Published 2026 industry research puts numbers on it. Around 83% of searches that show an AI answer end without a single click, and the top organic result loses roughly 58% of its clicks when an AI answer sits above it. The ranking still exists. It just stopped doing as much for you.
Ranking gets you considered. Being in the answer gets you called.
The part most people get wrong
The natural assumption is that the AI reads the top Google results and summarizes them. If that were true, good SEO would carry you automatically. It isn’t true.
The overlap between what ranks well on Google and what AI models actually quote has fallen to under 20%. It used to be around 70%. That gap is the whole story: your Google position is no longer a reliable signal of whether AI knows who you are. Two systems, two different sets of favorites, and almost nobody is checking the second one.
What actually decides the answer
When a model puts a recommendation together, it draws on a few things at once:
- Pages that answer the question directly, with plain statements, real numbers and named sources. The kind of thing that can be quoted without rewriting.
- Conversations where actual people discuss the category. Reddit threads, forums, review sites. Reddit is the single most-quoted source across the major models.
- Whether your details agree with each other everywhere it looks. If your site lists different services than your directory listings, the model gets less certain about you, and less certain means less likely to name you.
- Whether your site is straightforward to read at all: clear structure, labeled properly, nothing left to guess.
Notice what isn’t on that list. How good your site looks. How many keywords you worked in. How much you spend on ads.
Why waiting costs more than it looks
This is the part worth sitting with. Models don’t start fresh each morning. Every month you’re absent, the answer settles a little harder around whoever is present, and moving it gets harder, not easier.
Whoever gets established first in a category tends to stay the default answer for a long time afterwards. In most local markets right now, nobody is competing for that position at all.
Where to start
Ask the question your buyer would ask. Open two or three AI assistants and type it in exactly the way a customer would. Then read what comes back: who gets named, what gets cited, and how your business gets described, if it comes up at all. Most people are surprised by the answer. That surprise is the useful part. It costs nothing and it tells you where you actually stand.
